A self-tailing winch that clicks reluctantly, slips under load, or leaves a smear of black grease down the coaming has usually gone twelve months too long without a service. The internals are simple : a couple of gears, a set of pawls, some springs, and a stripper arm. What kills them is salt crystallising inside dried grease, and pawl springs losing tension until a tooth skips at the worst moment. Here is how to strip, clean and reassemble a typical two-speed self-tailer on a cruiser, without losing a pawl overboard.
When to service, and how to tell it is overdue
Most winch manufacturers recommend a full strip and re-grease once a season, with a lighter clean every few months on hard-worked boats. In practice, few owners do it that often. The tells that yours is overdue :
- A gritty, sandy feel when you turn the drum by hand.
- Clicks that sound uneven, or a pawl that stays silent through part of the rotation.
- Grease that has gone black, hard, or plasticky at the base of the drum.
- The self-tailing jaws chewing the cover of your sheets more than they used to.
- Any hint of slippage under load. That is a pawl failing to engage, and it is dangerous.
If you are prepping for a longer trip, roll this job into the wider checklist you would work through when you plan the maintenance of your boat before a long cruise. Winches are one of those items that never fail at the dock.
Tools, parts and workspace
You do not need much, but you do need the right things laid out before you start. Working on a windy pontoon with one circlip pick and no tray is how pawls end up in the harbour.
- A shallow tray or plastic tub, ideally two : one for parts, one for solvent.
- Paraffin, white spirit or a dedicated degreaser. Not petrol, not acetone.
- Old toothbrushes and a stiff nylon brush.
- Lint-free rags.
- Winch grease (a light marine grease, not general-purpose lithium chassis grease).
- Pawl oil, or a light machine oil. Never grease the pawls.
- Circlip pliers or a small pick, depending on the winch design.
- New pawl springs. Always. They cost almost nothing and they are the single most common failure.
- Nitrile gloves and something to kneel on.
Pick a calm day, close the companionway (so nothing rolls below), and stuff a rag into any scupper or drain within a metre of your workspace. If the winch sits over open water, tie a lanyard around the drum before you start lifting it clear.
Disassembly, step by step
Every brand does the top cap slightly differently, but the sequence below covers the vast majority of self-tailers on European cruisers.
- Remove the self-tailing jaws. On most winches this is a single central screw or a collar that unscrews anticlockwise. Lift the jaws and the stripper arm clear as one assembly. Note the orientation, or photograph it, before anything moves.
- Lift the crown and the feeder arm. These sit above the drum and control the sheet as it climbs into the jaws. Set them aside in order.
- Release the drum retainer. This is usually a circlip inside the top of the drum spindle, or a threaded collar. Take your time. A circlip that pings across the deck is a bad start.
- Lift the drum straight up. It should come clear of the central spindle with a firm pull. If it resists, it is salt-welded. Rock it gently, do not lever it against the deck.
- Photograph the gear stack. Before you touch anything, take three photos from different angles. You will thank yourself in an hour.
- Remove the gears, spindles and washers one by one, laying them out in the order they came off. A strip of masking tape on the deck, numbered, works well.
- Extract the pawls. They sit in recesses on the central spindle and on the gears. Each has a small spring behind it. Count them as they come out. A typical two-speed winch has four to six pawls in total.
At this point you should have a small pile of gears, a spindle, a drum, a set of pawls and their springs, and the self-tailing assembly. Nothing should still be attached to the deck except the base and the central spindle mount.
Cleaning and inspection
Drop the metal parts into your solvent tray. Leave them a few minutes, then work every tooth, every recess, and every pawl pocket with the toothbrush. Old grease will come off as a black paste. Keep going until the metal is bright and the recesses are empty. The pawl pockets in particular must be spotless : a single grain of hardened grease in there will stop a pawl seating properly.
While everything is clean and dry, inspect :
- Pawls. The engaging edge should be sharp, not rounded. A rounded pawl will skip under load. Replace any that look worn.
- Pawl springs. Do not reuse them. Fit new ones as a matter of course.
- Gear teeth. Look for chipped or peened teeth. Minor wear is normal. Chunks missing means the winch has been overloaded at some point.
- Roller bearings, if fitted. Some larger winches use needle or roller bearings around the drum. Check they roll freely and show no pitting or brown staining (a sign of water ingress).
- The spindle. Look for scoring or a step worn into it. A scored spindle needs replacement, not more grease.
Dry every part thoroughly with a lint-free rag. Any solvent left in the pawl pockets will thin your pawl oil later.
Reassembly and greasing
The rule is simple : grease the gears, oil the pawls. Mixing the two is the most common mistake, and it kills winches. Grease on a pawl clogs the pocket, holds the pawl down against its spring, and stops it engaging. When that happens under a loaded genoa sheet, the drum spins backwards and the handle spins with it.
- Apply a thin, even film of winch grease to the gear teeth, the spindle shaft, and any bearing surfaces. Thin. You are lubricating, not packing a wheel bearing. Excess grease will migrate into the pawl pockets and cause exactly the problem you are trying to prevent.
- Fit the new pawl springs into their pockets, then drop the pawls in on top. Each pawl should spring back crisply when you push it down with a fingernail. If it does not, something is wrong : re-check the pocket for debris or a mis-seated spring.
- Add a single drop of pawl oil to each pawl pivot. That is all. No grease, ever, on a pawl.
- Rebuild the gear stack in reverse order, checking against your photos. Each gear should drop cleanly onto its spindle without forcing.
- Lower the drum back over the assembly. You will need to push each pawl inward with a fingertip as the drum passes over it. Take your time. If the drum will not seat, a pawl is standing proud.
- Refit the retainer, the crown, the stripper and the jaws in the reverse order of removal. Snug the central screw firmly but do not overtighten : the thread is usually stainless into aluminium and it will gall if abused.
- Test. Turn the drum by hand in both directions. You should hear a crisp, even click on the free direction and feel firm engagement on the loaded direction. Fit a handle and try both gears.
Logging the job, and setting the next interval
A winch service is one of those jobs that is easy to forget you have done, and easy to convince yourself you did more recently than you did. Write it down. Date, winch position (primary port, primary starboard, cabin top, mainsheet), any parts replaced, and any wear you want to keep an eye on. The same discipline that applies to reading what your engine hours tell you about servicing applies here : a maintenance log beats memory every time.
Frequency depends on use. A boat doing a week of Mediterranean cruising a year can probably stretch to eighteen months. A charter boat or a race boat needs it annually at minimum, and the primaries may want a mid-season pawl check. If your boat stays wet through winter, expect salt intrusion to accelerate everything : the same is true across the deck gear, and it is worth reading up on the specific rhythm needed for a boat that stays afloat all year round.
Winches are unusual on a modern boat in that they are almost the only major system that tells you nothing over the NMEA bus. Your engine hours, battery state, bilge cycles and even anchor chain deployment can be logged and trended by the Oria Box, but a winch pawl fails silently until the day it does not. Which raises a fair question for anyone who has just spent an afternoon elbow-deep in grease : if you cannot instrument it, what is the maintenance discipline you actually trust to remember it for you.
